What Layden said about PlayStation discs
Layden made the remarks after being asked about Sony’s all-digital future on The Expansion Pass podcast, according to VGC. He left Sony in 2019, when he was chairman of the company’s worldwide studios group, and was formerly PlayStation’s US boss.

He did not deny the appeal of downloads. Layden joked that downloading a game is easier than crossing the living room to put a disc in a console. His concern is what the convenience might cost the people who value physical copies—and what an all-digital direction signals about the customer’s relationship with a game.
“If you can’t sell a thing, that means you don’t own a thing. And if you don’t own it, then what are you buying? If you’re buying access, that doesn’t quite sound as sexy, to be honest,” he said, as quoted by VGC.

Why physical games still matter to collectors
Layden pointed to players who buy multiple copies of a game: one to keep sealed and another to play. For them, a physical release can be something to collect and display, not just another way to install a game. He described that practice as part of gaming culture.
That collector interest is one reason the physical-versus-digital question is about more than which option is quicker. Discs offer a tangible item and may be resold or transferred, while a digital purchase is governed by the relevant software and platform terms. These are not interchangeable rights: owning a disc does not mean owning the game’s copyright or having unrestricted rights to its software.

What is known about Sony’s reported 2028 plan
VGC reports that Sony plans to stop making discs starting in 2028. The report is not, by itself, a primary Sony announcement establishing the plan’s exact scope, timing, or exceptions. It does not mean physical games are already unavailable, nor does it establish that every current PlayStation console is affected.
In earlier interview coverage, Layden discussed disc production as a possible business calculation involving disc sales, manufacturing costs, broadband access, and the share of revenue. TechRadar quotes him recalling that he had been asked for years when PlayStation would give up the disc drive; his historical threshold was whether broadband could support downloads for most customers worldwide. Those are Layden’s reflections on the decision, not Sony’s disclosed explanation. TechRadar’s account also describes a hypothetical in which 80% of the opportunity represented 95% of revenue and the remaining 20% represented 5%. It is an illustration, not current Sony sales data.

Layden’s 80/20 split is not a sales statistic
VGC quotes Layden speculating that “maybe 80% of the people download and 20% don’t, or whatever that breakdown is going to be.” He explicitly presents the split as uncertain, so it should not be read as a measured breakdown of PlayStation sales or players. No verified current physical-versus-digital PlayStation sales figure is established by the available reporting.
Owning a disc and owning game software are different questions
The ownership debate has a legal and contractual dimension. MIT Press’s The End of Ownership reproduces PlayStation license language stating that software is licensed, not sold, and that users receive rights to use software without acquiring ownership of it. The book also discusses limits on transferring licensed digital content. MIT Press’s book page provides context, but it does not establish identical terms for every game, transaction, territory, or physical disc.

In practical terms, a physical copy may give its holder an object that can be displayed and potentially resold, subject to applicable rules and the game’s circumstances. A digital purchase generally means access under platform and software terms rather than ownership of the underlying software. Neither description settles every jurisdiction’s legal treatment, and a disc does not guarantee that every game feature will work offline.

Layden’s concern is that customers who value physical games may see a move away from discs as a loss of choice and control. He called the potential reputational cost “a significant brand hit,” but immediately qualified the judgment: “I don’t have any visibility on the financials around it.” That makes his statement a warning about how the decision could be perceived, not evidence that Sony has already suffered a quantified brand impact.

The trade-off he describes is straightforward: downloads make acquiring games easier, while physical releases serve collectors and preserve an item that can be kept and, in some circumstances, sold. Whether Sony’s reported plan makes business sense depends on financial and customer data that Layden says he cannot see.
