Multi-Stage Boss Fights Can Be the Worst Video Game Mechanic—When They Waste Your Time

A second boss phase is not inherently bad. It becomes frustrating when progress feels erased and every attempt at the hard part requires replaying a long opening.

A boss gaining a new phase is not automatically bad design. The frustrating version is more specific: you empty a health bar, the game makes that progress feel erased, then a tougher phase kills you and sends you back through a long opening you already know how to beat. That can turn escalation into repetition. The problem is not that a fight changes; it is whether the change is clear, fair, and worth the retry cost.

Why a second phase can feel like a stolen victory

When a boss’s health appears to run out, players read that as progress toward a win. If the boss then recovers, reveals another bar, or otherwise seems to undo that progress, the transition can feel less like a new challenge and more like a correction to a victory the game briefly let the player believe they had earned. That reaction is especially sharp when the player receives no comparable recovery.

Ford James makes this case in an October 2026 opinion article republished by Ranzware. He describes The Dancer in Control Resonant as a personal example and argues that a harder later phase can become a learning bottleneck: to practice the part that is giving you trouble, you must first clear the earlier part again. That is an account of one writer’s experience, not evidence that players broadly rank multi-stage fights as the worst mechanic. Read the opinion article.

Why make a boss change phases at all?

A phase change can make an encounter feel as if it is developing rather than repeating. New attacks, movement, or demands on the player can create escalation and ask for adaptation. In a 2018 Game Developer interview about Death’s Gambit, White Rabbit co-founder Alex Kubodera described the goal as keeping bosses distinct and giving players new things to learn as a fight progresses.

Kubodera also drew a line between useful complexity and overload: “The goal was not to make something so complex that players would be frustrated in dealing with it, but something that was just complex enough that it would push the player to find deep strategies while giving the boss its own battle personality.” Read the Game Developer interview.

The interview describes revisions that show why that balance matters. The team simplified Bysurge after combining a moving train, changing gravity, polarity management, and combat proved overwhelming. An earlier Forgotten Gaian concept joined climbing and phase elements in a way that did not suit the intended combat; climbing became optional and the encounter was revised. More moving parts are not automatically more interesting if players cannot read or manage them.

What separates escalation from busywork?

A useful way to judge a multi-stage fight is to ask what each transition does for the player, not just what it does to the boss.

  • Does the new phase change decisions? New attacks or tactics can make adaptation meaningful. A larger health pool or more aggression without a new strategic problem may feel like the same fight stretched out.
  • Is the transition legible? Players should be able to understand whether damage carried over, the boss recovered, or a new health bar represents a distinct phase. Ambiguity can make progress feel invalidated.
  • What does a failed attempt cost? Replaying a mastered opening can make the later phase harder to learn. The longer that mandatory replay is, the more retries risk feeling like chores rather than practice.
  • Does the difficulty rise in a learnable way? A tougher phase can be satisfying when its new demands can be read and answered. A sudden spike may feel arbitrary rather than earned.
  • Does the fight fit the game? A boss should test or vary skills the game has prepared players to use, rather than abruptly replacing the game’s usual rules.

Multiple stages are not the problem by themselves

James’s own counterexample is Ganondorf in The Legend of Zelda: Tears of the Kingdom. He considers the transformation and expanded health display effective, and says the fight is not especially difficult despite the introduction of new abilities. That contrast makes the more useful criticism clear: a second phase can work when its escalation feels coherent, rather than simply punishing the player for having made progress. James discusses the example in the same article.

Likewise, expecting a phase change can shape how it feels. James says players may be less surprised by them in the Souls games. That is his observation, not a rule that familiarity makes every such encounter fair. What matters is whether the structure suits the game and whether the time spent repeating earlier material supports learning.

The boss should belong to the game around it

Even a mechanically elaborate encounter can feel wrong if it breaks with the rest of the game. A 2012 Game Informer report on a GDC talk quoted Deus Ex: Human Revolution gameplay director Francois Lapikas describing that game’s boss fights as interruptions rather than skill tests: “We saw them as a thing to break up the pacing more than a way to test the player’s skill.” The report says the fights drew criticism despite the game offering more nuanced options elsewhere, and that playtests identified a problem without conveying its eventual severity. This is a broader lesson about fitting boss encounters to a game’s combat and pacing—not evidence that multi-stage fights specifically are flawed. Read the Game Informer report.

How designers can keep the payoff and reduce the frustration

There is no universal fix, because a long retry can be part of a game’s intended challenge. But the complaint points to practical design choices: make phase transitions communicate what happened, ensure each phase changes the fight in a readable way, and consider whether players need to replay a lengthy mastered section every time they reach the hard part.

  • Make the transition explain itself. A clear animation, health display, or change in the encounter can show whether the boss recovered or entered a distinct stage.
  • Make later phases worth reaching. A phase should introduce decisions or patterns that deepen the encounter, not just extend it.
  • Keep practice costs in view. A checkpoint between stages is one possible way to reduce repeated opening work; it is a design proposal, not a proven solution for every game or audience.
  • Test for overload and pacing. The Death’s Gambit revisions show that removing or simplifying elements can make a fight more focused without eliminating its identity.
