A diesel-electric locomotive burns diesel in an engine that turns a generator, supplying electricity to traction motors at the axles. That change in how power is produced helped railways reduce water and maintenance demands, but neither type is simply “stronger” or “more efficient” in every situation: the answer depends on the locomotive, speed and kind of work.
How does a steam locomotive work?
A steam locomotive makes power in a boiler and uses steam pressure to move its wheels. Fuel—often coal in the classic examples—burns in the firebox, heating water in the boiler. Hot gases travel through tubes surrounded by water, transferring heat to it. Steam gathers above the water and flows toward the cylinders when the regulator is opened.
In many twentieth-century locomotives, a superheater reheated the steam before it entered the cylinders. Steam was admitted alternately to either end of each cylinder, pushing a piston back and forth. Connecting rods transferred the pistons’ motion to the driving wheels. Exhaust steam escaped through a blastpipe into the chimney; that flow helped draw air through the fire and keep combustion going.
The locomotive also had to carry the supplies that made this cycle possible. A tender or tanks on the locomotive held fuel and water, while injectors fed water into the pressurized boiler. The need for reliable water access could be a practical operating constraint: the Winnipeg Railway Museum describes winter water access as a problem for railways on the Canadian prairies.

How does a diesel-electric locomotive work?
In a diesel-electric locomotive, the diesel engine does not usually drive the wheels through a conventional mechanical transmission. Instead, the engine turns an electric generator, and the generator supplies current to traction motors mounted at the axles. Those motors turn the wheels. The Winnipeg Railway Museum describes this arrangement and notes that locomotives can be operated together under one crew; distributed power can also place locomotives within a train.
The diesel-electric system therefore has two main energy-conversion stages: fuel powers the engine, and the engine’s output is converted to electricity for the traction motors. The National Park Service’s Steamtown National Historic Site provides a locomotive-specific explanation through its page on diesel-electric locomotive No. 514, published August 31, 2021.

Why did railways move from steam to diesel?
The transition was not just a contest over a single performance number. Diesel-electric locomotives avoided the steam engine’s boiler-and-water cycle, reducing the operational importance of water supply. The Winnipeg Railway Museum’s account of the Canadian prairie transition also describes diesel locomotives as requiring less maintenance and fewer people to keep a fleet operating. Those are historical observations from that regional context, not a quantified rule for every railway, locomotive or era.
H. F. Brown’s 1961 paper in the Proceedings of the Institution of Mechanical Engineers gives a US adoption snapshot: diesel-electric locomotives first appeared in US yard service in 1925; railroads acquired fewer than 100 units over the next decade; and by the end of 1939, about 435 yard units and 90 road units were in service. These figures describe the US railroads covered by the paper, not a worldwide adoption timeline.

Brown also reports that diesel thermal efficiency was about four times steam’s in road service and up to ten times steam’s in yard service in the study’s historical comparison. The paper notes that fuel prices in that period affected the cost comparison. These results explain part of diesel’s historical appeal, but they are not current fleet-wide figures or a universal verdict on operating cost.
Which locomotive is stronger or better?
There is no useful answer without specifying the job and the comparison basis. Starting tractive force—the force available to begin moving a train—does not by itself show whether a locomotive can accelerate and keep a train moving at its scheduled speed. Horsepower at the speed required, locomotive weight, weight on the driving wheels, grades and service type all matter.

- Yard work: The historical study distinguishes yard-service efficiency from road service, so figures for one should not be treated as a direct answer for the other.
- Freight or passenger road service: Compare the locomotive’s ability to move the intended train at its operating speed, rather than relying on a starting-force rating alone.
- Grades and acceleration: Weight on the driving wheels and the locomotive’s available power at the relevant speed affect the result.
- Operating practicality: Consider water and fuel logistics, maintenance and staffing alongside hauling performance.
Brown’s 1961 comparison illustrates why the method matters: conclusions can change when locomotives are compared at equal horsepower rather than equal weight on the driving wheels. Its data are historical and US-specific, so they should not be presented as a current ranking of all steam and diesel locomotives.

The historical sources also document practical water, maintenance and staffing considerations, along with period efficiency figures and US adoption milestones.

They do not establish current, like-for-like emissions figures or modern fleet-wide efficiency values. A present-day emissions comparison would require evidence matched for locomotive generation, duty cycle, fuel, load and operating conditions; the historical efficiency results alone cannot supply it.
Why steam’s “romantic era” was not romantic to railway crews

The Winnipeg Railway Museum attributes that remark to Norris R. “Buck” Crump, president of Canadian Pacific from 1955 to 1964. It captures the contrast between steam’s enduring visual appeal and the practical burdens of operating and maintaining the machines.
