There is no universal formula for keeping a live-service game healthy. In an interview published by PC Gamer on October 15, 2026, Overwatch associate game director Alec Dawson said the work is less about discovering a hidden recipe than about making sound decisions every day. Game director Aaron Keller described the complementary principle: understand what a particular audience wants, then keep delivering it without sacrificing fairness, clarity or meaningful control.
What the Overwatch directors say makes a live service endure
Dawson’s answer to the idea of a “secret sauce” is deliberately unglamorous: “there’s no secret sauce in particular.” He points instead to a team’s ability to suppress fear, test ideas inside the player experience and repeatedly choose well as the game changes. That is a leadership perspective from an interview, not a controlled study proving that any one practice guarantees longevity.

The timing matters. The interview describes Overwatch as being 10 years into its run in 2026. That is a characterization of the game’s history, not an audited retention, revenue or player-count statistic.
Why knowing the audience comes first
Keller’s explanation is specific to Overwatch rather than a universal industry rule. He says the game found a durable position by combining novelty and variety with a competitive framework. Its audience, in this account, wants new situations and heroes but also values a rules-based contest in which skill and decisions remain legible.

- Experience the extraordinary
- Play as heroes, not classes
- Fight for the future... together
- The world is your battlefield
- Games requires PlayStation Plus to play
That combination gives a team a practical filter for new content. A change can be fresh without being random, and competitive without becoming monotonous. The important question is not whether every player will like every addition; it is whether the addition serves the expectations that define this game’s audience.
A useful audience-fit test
- Novelty: Does the update create a genuinely different situation or strategy?
- Variety: Does it broaden the ways players can approach the game rather than repeat an existing option?
- Competitive structure: Can players understand how skill, choices and team coordination affect the result?
- Continuity: Does the change still feel like an extension of the established game?
Experimentation requires managing fear
Dawson says teams have to move beyond fear to experiment within the experience. In a live service, an unsuccessful change is visible to an existing audience, so the safest short-term decision can be to avoid meaningful change altogether. That can preserve familiarity while gradually making the game feel stagnant.

Experimentation does not mean changing systems without a hypothesis. It means accepting that a live game must test ideas, observe how they affect play and adjust when the result is weak. The established experience supplies boundaries; it should not become a reason to stop learning.

Fairness and worthwhile time are the player contract
Dawson also frames quality in terms players can feel directly: the rules and structure should be fair to the outcome, and the time invested should feel worthwhile. Fairness here is broader than the absence of cheating. It includes whether the game communicates its rules, whether outcomes appear connected to player decisions and whether the surrounding systems respect the time required to participate.

This standard helps explain why a technically impressive feature can still damage a service. If players cannot tell how their inputs affected a result, or if a reward loop makes time feel wasted, novelty does not repair the loss of trust.
“Control is king”: making inputs produce readable moments
Keller identifies a Blizzard design value in concise terms: “control is king.” The idea is that a player’s input should produce a satisfying, understandable hero moment. In a team-based competitive game, that means abilities, movement and timing need to communicate their consequences clearly enough for players to learn from success and failure.

Control is not the same as making every action powerful. A well-controlled game can contain counters, limitations and difficult execution. The test is whether the player can connect an outcome to an intentional choice instead of experiencing it as arbitrary.
Launch quality is only the beginning
Keller warns that a team can get 95% of the way to launch and still lose the game three months later. A strong initial experience therefore is not proof that a live service will last. Post-launch work has to protect the game’s identity while addressing balance, clarity, pacing and the quality of new content.

That continuing workload is where the “daily decisions” described by Dawson become concrete. Teams must decide what to change, what to leave alone, how quickly to respond and when an experiment has produced enough evidence to keep, revise or remove it. The service is sustained by that sequence of judgments rather than by one launch feature.

The Overwatch interview suggests five comparison questions for any ongoing game. They are useful as an analytical framework, not as a promise that one title’s approach will transfer unchanged to another.
| Axis | Question to ask | What a healthy answer looks like |
|---|---|---|
| Novelty versus competitive depth | Do new additions create variety without eroding the contest? | Fresh options remain understandable and strategically meaningful. |
| Audience definition | Does the team know which player expectations it is serving? | Updates reinforce a recognizable identity instead of chasing every trend. |
| Fairness and control | Can players see how their choices produced the result? | Rules, counters and feedback make outcomes legible. |
| Everyday decisions | Is the service maintained after launch with disciplined judgment? | Teams adjust problems without reflexively disrupting the whole game. |
| Skill ceiling | Does new content add depth without undermining the core experience? | Players have more to master, not a replacement for the original game. |
What this means for keeping players coming back
Players return when a service gives them a reason to explore, a fair contest in which their decisions matter and confidence that their time will be respected. Those conditions have to coexist. Novelty without competitive depth can feel disposable; competition without variety can feel repetitive; constant change without control can feel arbitrary.
The directors’ account therefore points to audience fit as a starting advantage, not a shortcut. A team still has to experiment, communicate outcomes, preserve fairness and make careful decisions long after launch. The evidence available here establishes those principles as the views of Overwatch’s leadership, while leaving player counts, revenue and causal proof unestablished.
