Are Video Game Delays Worth It to Avoid Crunch? A Cost and Quality Comparison

Sometimes—but a later release date alone does not prevent crunch. A delay is worth approving when it funds named work such as playtesting, bug fixing, performance optimization, accessibility checks, certification and deliberate scope control, while reducing weekly pressure on staff. It is not worth much if the same unfinished work, staffing gaps and feature changes are simply pushed into a new deadline.

The practical question is therefore not “delay or no delay?” It is “what will change during the added time, who owns that work, and how will the team prove it is finished?”

What a delay can—and cannot—solve

A delay changes the calendar. Crunch is a production condition: sustained or expected overtime caused by a mismatch between scope, staffing, technology and schedule. Those are related, but they are not the same decision.

Extra weeks can create room for a controlled test pass, defect triage, optimization or accessibility work. They can also create room for more features, more review rounds and another marketing beat. If management leaves the scope and staffing model unchanged, the delay may only move the crunch period closer to launch.

  • 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.

A useful delay has three characteristics:

  • A written purpose: for example, a performance pass on specified hardware, a target reduction in high-severity defects, or completion of console certification.
  • Protected capacity: staffing, contractor support and realistic weekly hours that make the work possible without assuming unpaid or excessive overtime.
  • Exit criteria: measurable conditions that define “ready,” with an owner and a date.

Without those elements, “we need more time” is a hope rather than a production plan.

How common are game delays?

Delays are normal rather than exceptional. An empirical study of 23,485 Steam games found that 48% had a delayed initial release, with a median delay of 14 days (the authors of An Empirical Study of Delayed Games on Steam, 2022). That is a useful base rate, not proof that a two-week delay improves quality or protects workers. The study describes release timing; it does not establish a causal relationship between delay length, review scores, sales or labor conditions.

The median also hides large differences. A short certification slip, a platform-launch change and a year-long rebuild all count as delays, but they have different cash-flow, marketing and staffing consequences. Treat the Steam figure as evidence that schedule changes are common, not as a recommended amount of extra time.

Does delaying a game prevent crunch?

No. A delay can reduce crunch only when leadership changes the work system as well as the date.

The Cyberpunk 2077 warning

In January 2020, CD Projekt Red announced more time for Cyberpunk 2077 for playtesting, fixing and polishing. When asked whether the delayed schedule would still involve crunch, joint CEO Adam Kicinski answered, To some degree, yes – to be honest, as reported by Game Developer. The statement is a direct example of why a postponed launch is not a guarantee of humane hours: the quality objective was real, but some overtime was still expected.

Use this case as a diagnostic, not as a claim about every studio. Ask whether the revised plan reduces the amount of work, adds people or removes unstable systems. If none of those changes occurs, the deadline pressure remains embedded in the plan.

Why “good crunch” is still a risk

Amanda C. Cote and Brandon C. Harris examined the idea of “good crunch”—overtime presented as self-directed, creatively meaningful or tied to an award or personal commitment. Their analysis argues that this framing can reproduce the same harmful production system as externally imposed overtime. Voluntary participation by some employees does not remove power differences, peer pressure, career risk or the effect on colleagues who cannot work the same hours.

That distinction matters during a delay. A team may report that people are choosing to work late, yet still be operating under a schedule that makes normal hours feel unsafe or inadequate. A sustainable plan measures ordinary weekly capacity, records overtime explicitly and treats recovery time as a production requirement rather than a reward.

How extra time can improve quality

Delay decisions are strongest when the added time is attached to specific quality mechanisms rather than a general promise to “polish.”

Playtesting and defect discovery

More structured playtests can expose progression blockers, confusing tutorials, balance problems, accessibility barriers and edge cases that scripted internal testing misses. Define the audience, test builds, feedback categories and triage owner. A useful plan distinguishes critical blockers from cosmetic issues so the team does not spend the final weeks treating every report as equally urgent.

Performance and stability

Optimization needs a budget and a test matrix: target frame-rate ranges, loading-time limits, memory ceilings, supported hardware and conditions such as busy scenes or late-game saves. “It runs better” is not an exit criterion. Record the build, hardware, measurement method and pass threshold for each platform.

Accessibility and certification

Accessibility checks should cover the features the game actually ships with, including input remapping, subtitle presentation, text size, color information, difficulty assists and safe areas where applicable. Platform certification adds another independent gate. A delay that reserves time for both accessibility verification and certification reduces the chance that a late rejection forces emergency overtime.

Technical debt and rework

Low-quality code can make every later change slower. CodeScene researchers reported, across 39 proprietary codebases, 15 times more defects in low-quality code, issue resolution taking 124% longer on average and maximum resolution times nine times longer. This is software-wide evidence, not a game-industry causal estimate. It does, however, illustrate the economic logic behind paying down unstable systems before launch: defects and changes can become more expensive as dependencies accumulate.

Do not convert those figures into a promise that any delayed game will recoup its cost. Use them to ask which systems are likely to generate rework, whether refactoring is funded and how the team will verify that risk has fallen.

A cost-and-quality comparison framework

Compare an on-time launch with a delayed launch on the same axes. The table is a planning framework; it is not a universal financial formula.

Axis On-time launch questions Delay questions Evidence to require
Worker sustainability What weekly hours and overtime are assumed before release? Will the added window reduce overtime, or merely extend it? Staffing plan, logged hours, recovery days and escalation owner
Quality work Which test passes or fixes are being cut? Which named passes will the extra time buy? Test matrix, defect targets, performance and accessibility checklists
Scope control What can be safely deferred or removed? Is scope locked, or will new requirements consume the window? Feature freeze date, change-approval rules and cut list
Technical risk What unstable systems ship, and what patches are expected? Which high-severity risks can be retired before certification? Risk register, severity definitions and build-to-build trend
Commercial timing What launch, marketing and platform commitments are preserved? What payroll, contractor, marketing, platform, financing and deferred-revenue costs result? Updated cash-flow and launch-commitment schedule
Exit criteria What does “ready” mean on the current date? What measurable conditions justify the new date? Named owner, threshold, review date and contingency

How to evaluate a proposed delay

  1. Write the failure being prevented. State whether the issue is crash frequency, frame-rate instability, missing accessibility support, certification risk, progression blockers or another concrete problem. “More polish” is too broad to govern a schedule.
  2. Estimate the work in deliverables. Break the objective into test passes, bug classes, optimization tasks, content lock dates and review gates. Assign one accountable owner to each.
  3. Freeze or reduce scope. Set a feature-freeze date and a process for approving changes. If requirements continue to grow, the added time will not remain available for quality.
  4. Model sustainable staffing. Check whether the team can complete the deliverables within ordinary hours. If specialist contractors or temporary staff are needed, include onboarding and integration time rather than counting only their productive hours.
  5. Price the delay honestly. Include payroll and contractor costs, revised marketing, platform or retail commitments, financing and deferred revenue, plus the opportunity cost of moving other projects. No reliable industry-wide dollar figure exists for a “typical” game delay; budgets and opportunity costs are project-specific.
  6. Estimate the cost of shipping now. Consider likely rework, emergency patches, support load, refunds or lost goodwill, and the health and retention effects of prolonged overtime. Mark uncertain assumptions instead of presenting them as known savings.
  7. Set a decision gate. Review progress at a fixed date using the exit criteria. If a target is not being met, cut scope or change staffing; do not automatically add another open-ended extension.

When a delay is usually worth considering

  • A small number of severe defects threatens the core experience. The team can identify the defects, reproduce them and assign enough capacity to remove or contain them.
  • Performance problems are measurable and solvable. The supported hardware is known, profiling is underway and the delay includes a verification pass rather than only engineering time.
  • Certification or accessibility work is incomplete. The new date protects those gates instead of treating them as last-minute paperwork.
  • The scope can be locked or reduced. Management is willing to remove features, postpone nonessential content or simplify systems to protect quality and hours.
  • The revised schedule includes recovery. Overtime already incurred is followed by rest and the new plan does not assume that the team will “make up” the delay through longer weeks.

When a delay is unlikely to solve the problem

  • The reason is only “polish.” No defect classes, test passes or acceptance thresholds are named.
  • New features are still being approved. A moving target consumes the same time the delay was supposed to create.
  • Leadership announces the date before staffing the plan. Contractors, hiring, build infrastructure or test access are missing.
  • Overtime is described as voluntary proof of commitment. That language can conceal pressure and normalize a schedule that is impossible at ordinary hours.
  • There is no stop condition. An indefinite promise of more time can defer a hard scope or staffing decision without reducing risk.

What public crunch accounts teach about evidence

Statements about hours often describe different populations and time periods. In reporting by The Guardian on Red Dead Redemption 2, Rockstar co-founder Dan Houser said, we were working 100-hour weeks. The same report later clarified that he meant himself and three senior writers for weeks, not years. Former employees disputed the broader interpretation and described heavy or expected overtime.

The lesson is methodological: identify who worked the hours, for how long, whether the hours were expected, and whether the account covers a whole studio or a small group. A leader’s description of voluntary work cannot by itself establish conditions for every department. Conflicting accounts are a reason to seek schedules, policies and anonymous employee evidence rather than to select the most dramatic quotation.

Do delays make games better?

They can, but the evidence does not support a blanket guarantee of higher review scores, sales or player satisfaction. A delay improves the odds of a better launch when it is connected to defect reduction, testing, performance, accessibility and scope discipline. It can also worsen outcomes if marketing commitments are disrupted, teams lose momentum, costs rise beyond available cash or the extra time is consumed by feature churn.

Judge the proposal by the quality of its causal chain: a named problem, funded work, a measurable threshold and a sustainable schedule. If any link is missing, the expected quality benefit is speculative.

  • What specific player-facing failures does the delay prevent?
  • Which builds, platforms and test environments are covered?
  • How many critical, high and medium defects remain, and what is the target at each gate?
  • Which performance, accessibility and certification checks are scheduled?
  • What features are locked, cut or deferred?
  • What weekly hours are planned, and how will overtime be recorded and limited?
  • What staffing or contractor changes make the plan feasible?
  • What payroll, marketing, platform, financing and deferred-revenue effects have been modeled?
  • Who can declare the game ready, and what evidence must they sign off?
  • What happens if the exit criteria are missed at the review gate?

If the answers are specific, a delay is an investment with an auditable return: lower risk and a more stable launch. If the answers are vague, the safer intervention may be scope reduction, staffing changes or a production reset rather than moving the date.

A production resource for avoiding uncontrolled crunch

Richard Lemarchand’s A Playful Production Process: For Game Designers (and Everyone) (MIT Press, hardcover ISBN 9780262045513, 2021) covers ideation, preproduction, full production, post-production, playtesting and iteration. MIT Press describes the book as addressing ways to avoid “the uncontrolled overwork known among developers as ‘crunch.’” It is relevant because schedule health is designed across the whole production cycle; a late emergency is often the result of decisions made during preproduction, not a problem that can be fixed by adding days at the end.

Frequently Asked Questions

How long should a game delay be?

There is no standard duration. The Steam study’s 14-day median describes delayed releases in its sample, not a recommended extension. Set the length from the work required to meet defined exit criteria.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Can a small studio afford to delay?

Only a project-specific cash-flow model can answer that. Compare added payroll, contractor, marketing, platform and deferred-revenue costs with the likely cost of shipping known severe defects and overworking the team.

Is voluntary overtime acceptable after a delay?

Voluntary participation does not prove the schedule is sustainable. Track hours, remove implicit career pressure, provide recovery and ensure the plan can succeed within ordinary working time.
