Console manufacturing cost helps explain a system’s price and feature set, but it does not determine the price on a store shelf. A teardown estimate may count parts and assembly while leaving out research and development, marketing, shipping, retailer economics, and the platform owner’s plans for earning money from games and services. Companies may sell hardware below cost, near break-even, or above cost; the strategy varies by console and over time.

Historical estimates show why the distinction matters: an iSuppli analysis put the 2006 PlayStation 3’s materials-and-manufacturing cost well above its retail price, while IHS estimated the 2013 PlayStation 4’s component-and-assembly cost just below its launch price. Those are estimates from particular reports, not audited accounts or current per-console costs.

What does a console’s manufacturing cost include?

In a teardown estimate, manufacturing cost usually means the estimated cost of the components plus some amount for assembling them. The bill of materials (BOM) is the estimated cost of those parts. A report may then add an assembly estimate to produce a materials-and-manufacturing or component-and-assembly figure.

That figure is not necessarily the manufacturer’s full cost of goods sold, and it is not the same as the console’s retail price. The retail figure is what a customer pays through a sales channel; the hardware estimate describes a narrower part of what it may cost to build the device. The gap can include costs and commercial decisions a teardown cannot establish.

  • 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.
  • Outside a basic BOM estimate: research and development, marketing, shipping and distribution, retail or channel economics, and costs of operating the wider platform may not be included.
  • Potentially separate from the base console: a bundled sensor, controller, cables, packaging, power supply, or other accessories may be treated differently depending on what a specific report counts.
  • Not revealed by a single teardown: negotiated supplier prices, discounts, manufacturing yields, and a company’s accounting treatment can affect actual per-unit economics.

For that reason, a statement such as “the console costs $X to make” needs context: which model, which report, which date, which components, and whether assembly or bundled items are included. A teardown estimate is a useful comparison point, not a complete corporate ledger.

Why do some console components cost so much?

Performance-critical parts and bundled features can take a significant share of a console’s estimated BOM. Manufacturers have to balance processing power, memory, storage, cooling, power delivery, and other components against a target price and the capabilities they want the system to offer.

Processor, graphics and memory

The processor or APU and graphics memory can strongly influence both performance and cost. IHS estimated that the PS4’s processor and graphics DRAM together cost $188 in 2013—slightly more than half of its estimated total BOM. Within that combined figure, IHS put the AMD APU at $100 and GDDR5 graphics memory at $88.

Those estimates illustrate a design choice: spend heavily on components that directly support processing and graphics, while finding savings elsewhere. They do not mean that the processor alone sets a console’s retail price. Integration, supplier agreements, manufacturing yield, and the rest of the bill of materials still matter.

Storage, drives and other subsystems

Optical drives, hard drives, storage controllers, and other subsystems also affect the cost calculation. In its 2013 comparison, IHS estimated the PS4 optical drive at $28, compared with $66 for the PS3 revision it examined. That contrast shows how component choices can shift between generations; it does not establish that every newer drive or console component will cost less.

A manufacturer can prioritize the hardware that most directly supports its performance goals and economize on other parts. The resulting system is a package of trade-offs, not simply a sum of the most expensive components.

Included features and accessories

A feature bundled into every box can add cost whether or not every buyer values it. IHS estimated that the Xbox One’s Kinect system contributed $75 to its BOM and manufacturing cost in 2013. The same report also identified the external power supply and optical drive as cost differences relative to the PS4.

Bundling may make a system’s proposition more distinctive or support a platform strategy, but it can also raise the launch price or increase the amount the manufacturer must subsidize. A console with fewer included features may have a lower upfront price, while asking the buyer to forgo that feature or purchase an accessory separately.

How do manufacturing estimates compare with launch prices?

The historical examples below compare report estimates with the retail prices cited in those reports. They are not current prices, current manufacturing costs, or audited profit-and-loss statements. Values and descriptions are attributed to iSuppli or IHS as reported for the specific model and year.

Historical manufacturing estimates and retail prices (checked Oct 2026)
Console and report year Estimated BOM and assembly or materials-and-manufacturing cost Retail price cited in report Source and scope
PS3 20GB (2006) $805.85 $499 iSuppli; materials and manufacturing estimate
PS3 60GB (2006) $840.35 $599 iSuppli; materials and manufacturing estimate
Xbox One (2013) $471 total: $457 BOM plus $14 manufacturing $499 IHS; production-cost estimate
PS4 (2013) $381 total: $372 BOM plus $9 manufacturing $399 IHS; component-and-assembly estimate
Xbox 360 Premium (2005) $525 $399 iSuppli; materials-and-manufacturing estimate
Xbox 360 Premium (late 2006) $323.30 $399 suggested retail price iSuppli; updated materials-and-manufacturing estimate

The PS3 examples are especially striking: iSuppli’s reported materials-and-manufacturing estimate exceeded the cited retail price by $306.85 for the 20GB model and $241.35 for the 60GB model. The report’s estimates excluded the controller, cables, and packaging, so they should not be described as the total corporate loss on each console. Even a difference between an estimated build cost and retail price does not capture every cost or revenue stream.

The 2013 estimates point to a different launch position. IHS put the Xbox One’s estimated production cost $28 below its $499 retail price and the PS4’s component-and-assembly estimate $18 below its $399 retail price. The figures do not prove either company’s final hardware margin: the estimates are narrower than full corporate costs, and the retail price is not necessarily the amount the manufacturer receives after channel economics.

Do console companies sell hardware at a loss?

Some do, particularly when a company is willing to subsidize hardware to build an installed base, but it is not a rule that applies to every console or generation. A console can be sold below estimated manufacturing cost, close to break-even, or at a price that leaves room for hardware profit.

The platform model helps explain why a company might accept a hardware loss. A console can bring customers into an ecosystem where the platform owner earns money from game sales, developer royalties, subscriptions, and services. The value of gaining a player may therefore extend beyond the initial console sale. But that strategy does not establish the economics of any specific current model.

In a 2006 account of platform economics, the authors of Invisible Engines attributed 60%–70% of PlayStation variable profits to third-party software royalties and first-party game sales. That is a reported finding about PlayStation platform economics in the cited work, not a current profit breakdown for every console maker.

Hardware subsidy also has limits. A company must decide how much upfront cost it is willing to absorb, how quickly it expects to recover that investment through the platform, and whether it can sustain the price. A teardown estimate alone cannot answer those business questions.

Why can a console’s price fall as manufacturing costs decline?

Manufacturing cost can fall as a product matures, but the savings do not automatically become a retail discount. A company can lower the price, keep it steady and improve its hardware margin, use savings to offer a more capable revision at the same price, or combine those approaches.

The Xbox 360 Premium provides a clear historical example. iSuppli estimated its materials-and-manufacturing cost at $525 in 2005 against a $399 retail price. By late 2006, iSuppli’s updated estimate was $323.30 while the suggested retail price remained $399. The estimate’s decline illustrates how manufacturing learning and component costs can change over time; it does not show that every dollar saved was passed to consumers.

In the report, iSuppli said the lower cost could support either a price cut or a more capable version at the existing price. That is the central choice for a platform owner: savings create options. They do not dictate what the company will do with the console’s shelf price.

Why might a newer console cost more even when an older one gets cheaper?

Two consoles can move in opposite price directions because they are at different points in their product cycles and have different components, feature sets, and commercial strategies. An older model may benefit from mature manufacturing and lower component costs, while a newer system may include more expensive performance hardware or arrive under different supply and currency conditions.

Cost pressure can persist as well. Memory or storage prices, supply constraints, currency movements, and strategic repositioning can affect whether a manufacturer cuts a price, holds it, or raises it. Reports about these pressures in 2026 are signals about particular circumstances, not evidence of a universal rule across all console makers or regions.

Retail price is also a decision, not an automatic formula. A platform owner may preserve a price to protect margin, choose a lower-cost configuration, or alter what is included. Without an audited disclosure for the exact model and market, an observed retail price does not reveal the manufacturer’s current cost per unit.

How can you tell what a cost estimate actually proves?

Read an estimate as a dated snapshot of a stated scope. Before using it to conclude that a console is “sold at a loss” or that one system is “cheaper to make,” check the model, report date, included components, assembly figure, and retail-price basis.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Check the model and configuration. Storage capacity, optical drive, bundled accessories, or a revision can change the comparison.
  • Separate BOM from assembly. A report may state the parts cost alone and then add an estimated manufacturing amount; do not mistake one for the other.
  • Check what is excluded. The PS3 estimates above did not include controller, cables, or packaging. Other reports may define their scope differently.
  • Keep the dates attached. Component prices, manufacturing yields, and product designs change. A 2006 or 2013 estimate is evidence about that period, not an estimate for a 2026 console.
  • Do not equate retail price with manufacturer revenue. The amount on a price tag does not necessarily flow to the platform owner after channel economics.
  • Distinguish an estimate from an audited disclosure. Teardown-based component and assembly estimates do not disclose the manufacturer’s complete per-unit costs or the profitability of its wider platform.

These checks make historical comparisons useful without turning them into claims the figures cannot support. The strongest conclusion is usually about trade-offs and direction—where a report says cost was concentrated, or how an estimate changed—not the exact profit on each sale.

What is the practical relationship between cost and features?

Manufacturing cost helps define the set of choices available to a console maker, while the product strategy determines which choices appear in the finished system. A larger spend on processing or memory can support performance goals; a bundled sensor can add a distinctive feature; savings in another subsystem can help keep a target price in reach.

The PS4 estimates show concentrated spending on its APU and graphics memory alongside a lower optical-drive estimate than the PS3 revision in IHS’s comparison. The Xbox One estimate shows how a bundled Kinect could add a meaningful amount to the reported cost. Neither case says that a component’s cost translates one-for-one into a retail-price change: the hardware sits inside a broader platform and pricing strategy.

For buyers, the most useful question is therefore not simply “Which console costs less to manufacture?” Public teardown estimates are historical, incomplete, and often not comparable across reports. Ask instead what the system includes, which capabilities its components enable, what the retail price covers, and what trade-offs accompany a lower-cost configuration.

Frequently Asked Questions

Can you calculate a console’s profit from its retail price and a teardown estimate?

No. The retail price does not necessarily equal the amount received by the manufacturer, and a teardown estimate may omit costs beyond components and assembly. It also cannot account for how much the platform later earns from games, royalties, or subscriptions.

Does a lower bill of materials mean the console is less powerful?

Not necessarily. A lower BOM could reflect cheaper components, a different allocation of spending, manufacturing efficiencies, or a different feature bundle. The BOM alone does not describe performance; component specifications and system design are needed for that.

Why do two reports give different cost estimates for the same console?

They may cover different configurations or revisions, use different component-price assumptions, or include different assembly and accessory costs. Compare the model, date, and stated scope before treating the figures as a disagreement.

Are historical teardown estimates useful for buying a console today?

They are useful for understanding past design trade-offs and how costs can change over a product cycle. They cannot establish a current console’s manufacturing cost or tell you whether its present retail price is good value.
