Game production stand-up agenda: Align goals, handoffs and blockers

A useful game production stand-up is a short coordination meeting, not a recital of individual activity. It should show whether the team is moving toward its current shared goal, what changed since the last check-in, which work or handoffs matter next, what is blocked, and who will act after the meeting.

For a formal Scrum team, the Daily Scrum is timeboxed to 15 minutes and is held by the developers creating the Increment. A studio using a different process can use the same coordination pattern without claiming that every Scrum rule applies. The agenda below works for either case when it stays focused on decisions, dependencies and the next day of work.

What is the purpose of a game production stand-up?

The purpose is to leave with a shared, realistic plan for the next day. The meeting inspects progress toward a sprint goal or another clearly stated production outcome, then exposes the dependencies and obstacles that could prevent that outcome.

That is different from asking every person to prove that they were busy. Scrum Alliance guidance puts the distinction plainly: “The daily scrum is not a status meeting or status report.” In the 2020 Scrum Guide, the Sprint Goal is described as “the single objective for the Sprint.” A useful update therefore explains how work affects that objective, not just how many tasks someone touched.

  • Aluminum Alloy Housing: Built with a sturdy aluminum alloy shell that aids in heat dissipation and protects against daily wear and scratches. Designed to maintain a stable and secure connection.
  • Compact & Travel-Friendly: The ultra-compact design allows the adapter to stay plugged into your device without blocking adjacent ports or adding bulk, reducing wear and tear on your original USB ports.
  • 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.

Call the event a Daily Scrum when it follows the Scrum framework. Call a non-Scrum studio check-in a production stand-up. The practical agenda can be similar, but attendance, cadence and facilitation should match the process the team actually uses.

What should be included in a 15-minute agenda?

Open with the shared goal, then discuss meaningful progress, today’s priorities and handoffs, blockers, and named follow-up ownership. The following sequence gives each topic enough room without turning the meeting into a debugging session.

Time Focus Question to answer Useful output
0–2 minutes Goal and near-term deliverable What outcome are we trying to make true next? A visible sprint goal or production target
2–6 minutes Meaningful progress What became complete, testable, decided or ready for another discipline? Changes that affect teammates
6–10 minutes Today’s priority and handoffs What must happen next, and who needs to receive or review it? Specific dependencies and recipients
10–13 minutes Blockers and emerging risks What could stop the goal, and what help or decision is needed? A concise impediment statement
13–15 minutes Close and ownership Who takes the next action, by when, and where is it recorded? An updated board and follow-up conversations

For a formal Daily Scrum, 15 minutes is the timebox specified by Ken Schwaber and Jeff Sutherland in the 2020 Scrum Guide. It is a prescribed maximum, not a measured industry average. The Guide also says the event is held at the same time and place each working day of the Sprint. A studio following another method can choose a different cadence, provided the meeting still produces a usable next-day plan.

1. State the goal and near-term deliverable

Put the sprint goal, milestone, review build or other shared outcome where everyone can see it. If the team uses Scrum, judge updates against the Sprint Goal rather than against individual busyness. If the project is in a different phase, name the concrete outcome instead: for example, “a playable encounter ready for design review” or “a candidate build with the memory regression fixed.”

2. Share meaningful progress

Report work that changes what another teammate can do. Examples include a feature now in a playable build, an animation pass ready for implementation, a decision that removes ambiguity, a test result that changes risk, or an issue newly affecting the goal. A complete task diary hides the important information under details that do not require team coordination.

In Scrum, be precise about “done.” A verbal claim that a task is finished is not the framework’s quality test; the work must be a usable, verified Increment that meets the team’s Definition of Done. Teams outside Scrum can define their own completion rule, but should still distinguish “started,” “ready for review,” “integrated,” and “verified.”

3. Name today’s priority and handoffs

Say what needs to happen next and identify the receiving discipline. Collaboration and dependencies are legitimate Daily Scrum topics, according to Scrum Alliance guidance. A programmer may need design to approve a combat rule; an animator may need an implementation hook; audio may be waiting for a final timing decision; testing may need a build that contains the fix.

A handoff is stronger when it includes an artifact, an owner and a requested action: “The encounter is in the review build; design needs to confirm the attack cue before audio finalizes the pass.” This tells the recipient what to inspect and prevents a vague promise that work is “moving along.”

4. Surface blockers and emerging risks

Describe the obstacle, its effect on the shared goal and the help or decision requested. “The console build is failing certification checks, which prevents today’s test pass; I need an engineer assigned to the failing package” is more actionable than “I’m blocked.” The stand-up should expose the problem, not consume the entire meeting diagnosing it.

5. Close with ownership

Before ending, name the person pursuing each blocker or handoff, the next action and the place where it will be tracked. Update the existing board or task record instead of creating a competing status document. If a discussion needs specialists, schedule a short follow-up immediately after the stand-up or in the relevant channel.

How can updates be made genuinely game-specific?

Use prompts tied to the project’s current build, review and production phase rather than a universal script. The right question changes as a team moves from grayboxing to content production, integration, certification or live operations.

  • Is a playable build or feature ready for another discipline to inspect?
  • Is art or audio waiting for a design decision or an implementation handoff?
  • Is testing waiting for a build, or has a discovered issue changed the current goal?
  • Does an upcoming review, playtest or milestone need an owner or a decision?
  • Which dependency could make tomorrow’s plan unrealistic if it remains unresolved?

These prompts reflect the multidisciplinary nature of game teams, which can include programmers, producers, artists, testers and designers. They are examples, not a claim that every studio tracks the same artifacts.

An illustrative update might be: “The new encounter is in the build for review. Today I’m handing the animation timing to design. I need a decision on the attack cue before audio can finalize its pass; Maya and I will resolve that after this check-in.” The value is the explicit handoff and requested decision, not the amount of activity described.

Who should attend and what should each role do?

In formal Scrum, the Daily Scrum is for the developers. “Developers” means everyone creating any aspect of the Increment, not only programmers. Artists, designers, technical specialists, testers and other contributors are included when their work contributes to that Increment.

The Product Owner orders backlog work and may join when useful, but the event is not a manager’s inspection of each person. The Scrum Master helps the team understand Scrum and remove impediments. A producer can facilitate, keep the board current and coordinate follow-ups without turning the meeting into manager-by-manager reporting.

If several teams have tightly interdependent work, do not automatically put every contributor into one oversized stand-up. A team-level meeting can stay focused while a separate cross-team coordination practice handles shared release, technology or content dependencies. Harvard Bonin’s account of game production describes this kind of coordination around a board.

Should the team use a board walk or person-by-person updates?

Choose the format that exposes shared dependencies most clearly. A board walk follows work through columns and highlights items that are stuck, waiting for review or approaching a milestone. Person-by-person updates can be faster for a small, tightly coupled group, but they often encourage isolated reports.

The 2020 Scrum Guide does not require three rigid questions. Developers choose the structure as long as the event remains focused on the Sprint Goal and produces an actionable plan. A board walk or a short conversation about blocked work can therefore be better than three disconnected answers from every attendee.

  • Please Note: To reach 10Gbps speed, keep the cable under 3.3 ft. For USB A Male to USB C adapters, try flipping the USB C connector. USB C Male to USB A adapters support bidirectional 10Gbps transfer within 3.3 ft

For an in-person team, Bonin has written that he personally prefers keeping the board tactile while using software alongside it: “I personally prefer keeping it tactile instead and using the software in conjunction.” That is a practitioner preference, not a universal rule. Use the medium that keeps ownership and current state visible to the people doing the work.

How should live and asynchronous stand-ups differ?

A live stand-up works when working hours overlap enough for the team to make timely decisions. An asynchronous check-in is more practical across time zones, provided updates are posted early enough for dependencies to be resolved during the relevant workday.

For a live meeting, keep the board open, ask for decisions in the room and move deep discussions to a follow-up. For an asynchronous format, require each update to name progress, next work, blockers, dependencies and the requested response time. Asynchronous does not mean “no coordination”; someone still needs to acknowledge ownership and escalate a blocker that cannot wait.

Asana guidance distinguishes live check-ins when hours overlap from asynchronous updates across time zones. The choice should be based on overlap and decision urgency, not on a blanket preference for one communication style.

What should happen to blockers after the stand-up?

Keep the team-wide meeting brief, then move detailed resolution to the smallest group that can act. Debugging, backlog reordering, design debate and extended estimation belong in focused follow-ups or the event designed for that work.

  1. Record the blocker or dependency on the existing task, board or issue record.
  2. Name one accountable person, even if several specialists will help.
  3. State the next action and the decision or artifact needed.
  4. Set a follow-up point appropriate to the risk; a release-blocking build failure should not wait for the next routine check-in.
  5. Bring the result back to the team when it changes the shared plan.

The Daily Scrum is not the only opportunity to raise an impediment. Waiting for the next stand-up can increase risk, so use the team’s normal escalation channel as soon as the impact is understood.

What are the most common stand-up mistakes?

  • Turning it into a status inspection: A producer or lead asks for a report from every person without connecting updates to the goal. Redirect to progress, dependencies and decisions.
  • Using activity as a proxy for progress: Hours spent or tasks opened do not show whether a usable result is closer. Ask what became testable, integrated or ready for review.
  • Hiding handoffs in vague language: “Waiting on art” is incomplete. Name the asset, recipient, decision and date needed.
  • Solving the blocker in front of everyone: Capture the issue and assign a follow-up instead of letting one technical debate consume the timebox.
  • Creating a second status system: Duplicating the board in a document causes conflicting information. Update the existing task record.
  • Forcing the three-question script: The traditional “yesterday, today, blockers” pattern is optional for current Scrum teams. Use it only if it helps this group reveal dependencies.
  • Inviting an unbounded crowd: Keep the team event workable and use a separate cross-team forum for dependencies spanning several teams.
  • Confusing a demo with a stand-up: A showcase examines a result; a stand-up coordinates the next day. Schedule a review when people need to inspect the work in depth.

What is a practical checklist for the facilitator?

Prepare the board and the goal before the meeting. A Jira-style board filter, a physical board, or another existing work view is useful only if it reflects current ownership; the tool itself is not the process.

  1. Display the sprint goal or production outcome.
  2. Scan items that changed, became testable, entered review or moved backward.
  3. Ask which handoffs must happen today and who receives them.
  4. Ask for blockers in terms of impact and requested help.
  5. Capture owners and next actions while people are present.
  6. Park deep discussions and schedule the necessary follow-up.
  7. End by confirming the next-day plan, not by collecting additional reports.

After the meeting, the visible output should be a changed or confirmed plan plus follow-up ownership where needed. If the plan never changes and dependencies remain hidden, alter the format or the prompts rather than simply extending the meeting.

How is a formal Daily Scrum different from a studio stand-up?

The main difference is the framework commitment. A formal Daily Scrum follows Scrum’s purpose, participants and 15-minute timebox; a studio stand-up can adapt its cadence and audience to the production process.

For Scrum teams, developers inspect progress toward the Sprint Goal and create an actionable plan for the next day. The Product Owner’s backlog ordering and the Scrum Master’s impediment-removal responsibilities remain distinct from the developers’ coordination event. For a non-Scrum team, keep the same useful behaviors—goal focus, meaningful progress, handoffs, blockers and ownership—without presenting them as mandatory Scrum rules.

In either format, the test is practical: after the meeting, can teammates tell what changed, what must happen next, what threatens the goal and who is acting?

Frequently Asked Questions

Does every person on a game team have to speak during the stand-up?

No. The meeting needs enough information to coordinate the goal, not a mandatory speech from every attendee. A contributor with no change, dependency or risk can listen, while the team follows the board or the work that needs attention.

Should playtest feedback be discussed in the daily stand-up?

Mention feedback when it changes the current goal, creates a blocker or requires a decision. Move the full playtest review to a session with the designers, developers, testers and decision-makers who need to inspect the evidence.

How do you keep an asynchronous stand-up from becoming a pile of unread messages?

Set a posting deadline, use a consistent short format and require an owner for every blocker. A designated person should scan for dependencies and escalate anything whose response cannot wait for the next overlapping work period.

Is a physical task board required for game production?

No. A physical board can make movement and waiting work easy to see in an in-person team, while software is useful for shared records and distributed work. Use either, or both, if the current state and ownership remain unambiguous.
