Build one practical five-hero squad before spreading scarce Hero EXP, shards, skill medals, or gear across several teams. Keep improving that squad until it can meet your current campaign, event, and alliance goals, then compare each next upgrade by its in-game cost and benefit. The right heroes and upgrade order depend on your roster, Headquarters (HQ) level, season, and goals—not on a universal tier list.
Who should you build first?
Start with the strongest workable five-hero squad you can field now. Judge heroes as a team: their roles, troop types, and fit in your formation matter alongside individual strength. A hero can be appealing on paper but still be a poor use of scarce resources if that upgrade does little for the squad you rely on.

The official Last War: Survival Game website shows role and troop-type labels for its roster. For example, it lists DVA as Aircraft/Attack, Violet as Tank/Defense, and Marshall as Tank/Support. Those labels help explain what a hero contributes; they do not establish that any one of these heroes is the best choice for every player, mode, or season.
A Last War Vault progression guide dated March 24, 2026, describes building one squad first and identifies early investment in a mono-Tank squad as a common progression path. Treat that as a strategy recommendation, not a rule: your available heroes and current in-game objectives determine whether that approach suits your account.

Choose for the squad you actually have
- Look at the roles and troop types represented in your current roster, then consider whether an upgrade improves the five heroes you use together.
- Put likely near-term use ahead of hypothetical future lineups. A focused squad can use its upgrades now; scattered investments may leave several heroes short of the next useful threshold.
- Consider what you are trying to clear or compete in. Campaign and boss progress, alliance events, and player-versus-player play may reward different roles or counters.
- Revisit the choice when your roster, available systems, or goals change. A recommendation that fit an early account need not remain the right one later.
How hero progression works
A Last War Hub guide updated July 20, 2026, and described by its publisher as reflecting Season 6, groups hero development into six systems. These systems use different resources and can have different requirements. The guide is third-party coverage, not an official rules table, so check your live game screens before committing resources to a specific cost, cap, or unlock.

The approximately 975-shard figure is a guide estimate, not a guaranteed current total. Shard costs and unlock requirements are the sort of details to verify before planning around them. The same caution applies to season-specific awakening targets and any weapon effects: the live hero, weapon, and event screens are the authority for your account.
What should you upgrade first?
There is no single upgrade sequence that fits every account. The Last War Vault roadmap gives a broad account-level priority of HQ progression, gear for the main squad, stars for the main squad, and then a second squad. The Last War Hub guide describes six progression systems and discusses their resource constraints. Read these as complementary perspectives: one frames broad progression priorities, while the other explains the systems to weigh. Neither establishes an invariant order for every hero or season.

1. Check whether HQ is limiting hero levels
Because the Last War Hub guide says hero level caps are tied to HQ level, first inspect the cap shown for your hero. If the hero is already at its current limit, more Hero EXP cannot solve that constraint; HQ progression may be the relevant account goal. If the hero can still gain levels, compare the next level’s cost and displayed benefit with the alternatives available to your main squad.
2. Improve the main squad before opening a second front
The March 2026 Last War Vault roadmap puts main-squad gear and stars ahead of a second squad. That is a useful default when resources are scarce: upgrades concentrated on the five heroes you use most can move a real team forward, while parallel investment can leave both teams underdeveloped. It is guidance rather than a fixed threshold; the guide does not prescribe a calendar date or universal power level at which every player should begin squad two.
3. Compare the next upgrade by its marginal value
For a hero already in your primary formation, compare the available level, star, skill, or gear upgrade by what it costs and what it changes. Favor an upgrade whose displayed benefit helps that hero perform its role or meaningfully strengthens the squad over one that consumes a scarce resource without a near-term use. If a milestone unlocks a skill effect, weapon level, or other documented benefit, include that milestone in the comparison rather than judging only the resource total.

4. Reassess before investing in squad two
Consider a second squad when your primary group is developed enough for the goals you currently pursue and you can invest in another five heroes without weakening your main progress. The Vault guide supports the broad sequence of main squad before second squad, but the decision still depends on the account’s needs and available resources.

How to decide between Hero EXP, shards, medals, and gear
When several upgrades compete for resources, write down the exact next cost and benefit displayed in the game instead of relying on a generic priority list. The relevant bottleneck can change as an account progresses: the Last War Hub guide says shards matter more in later progression, notes skill medals in connection with Arms Race rewards, and links hero level limits to HQ level. These are guide-reported, season-sensitive observations; check your current menus and rewards.
- Hero EXP: Check the hero’s current level and HQ-related cap. If level progress is blocked by the cap, consider the account-level gate rather than spending EXP elsewhere without a clear reason.
- Shards: Compare the cost of the next star with your current supply and the milestone it reaches. The guide’s approximate five-star total is not a substitute for the live promotion screen.
- Skill medals: Inspect the effect and cost for each skill on the hero you use. The Hub guide distinguishes skill types and discusses different priorities for tanks and damage dealers, but it does not make one exact skill order universal.
- Gear materials: Check all four slots described by the guide and consider which available improvement benefits the main squad most. Its recommendation to prioritize legendary gear is strategic guidance, not proof that every legendary piece is a better immediate purchase than every other upgrade.
- Named weapon shards and awakening resources: Treat these as later-system decisions. Confirm eligibility and requirements in the relevant screen before reserving resources for an unlock or season target.
A useful comparison is the value of the next available step, not the total resources already spent on a hero. Past investment alone is not a reason to continue if another upgrade now offers a clearer benefit to your active squad. Conversely, a small upgrade can be sensible when it completes a documented milestone or supports the role your lineup needs.

Read the skill descriptions and next-level effects for your hero, then spend toward the contribution your formation needs.
Gear
The Hub guide describes four gear slots per hero and advises prioritizing legendary gear. Another July 2026 guide result from Last War Survival by Gamers also supports the four-slot detail, but its page text was not accessible in the result. That secondary reference adds no basis for a precise slot-by-slot order, so do not infer one from the slot count. Use the current gear screen to compare the actual pieces, available materials, and effects for your main five heroes.

Exclusive weapons and awakening
These are later progression layers in the Hub guide’s account. It associates exclusive-weapon unlocks and effects with five-star heroes and specific weapon levels, and discusses awakening prerequisites and Season 6 targets. Such details may change with game updates or season progression. Do not assume a hero qualifies, or that a remembered requirement still applies: verify the current condition and reward in the weapon or awakening screen before investing.

A practical upgrade routine
Use this short review whenever you receive a meaningful amount of EXP, shards, medals, or gear materials. It keeps the decision tied to the current account rather than an outdated recommendation.
- Identify the five heroes you are building. Use the team you rely on for your present campaign, event, alliance, or competitive goal. Note each hero’s role and troop type.
- Check the account gate. Review HQ level and the hero’s displayed level cap. Confirm whether the desired system—such as a weapon or awakening—is available to you.
- List viable next upgrades. For each main-squad hero, inspect the next level, star, skill, gear, or eligible later-system improvement that you can actually make.
- Compare costs and effects. Use the current in-game requirement and benefit. Give extra weight to a clearly shown milestone or to an improvement that addresses a role your team needs.
- Spend toward the squad goal. Keep scarce resources on the primary team while it is still the account’s main route to progress; do not start a second full build merely because another hero is available.
- Recheck after a season or roster change. New requirements, rewards, or heroes can alter what is practical. Reassess from the live screens instead of carrying forward an old cost or build recommendation.
Common mistakes to avoid
- Distributing upgrades across too many heroes: scattered EXP, shards, medals, and materials can delay useful progress on the squad you actually field. The progression guides favor a developed primary squad before a second one.
- Treating a role label as a ranking: Attack, Defense, Support, or a troop type describes a contribution, not a universal verdict about which hero should receive resources.
- Assuming a guide’s number is a live exact cost: the five-star estimate of about 975 shards comes from a third-party guide. Check the current promotion requirements before budgeting.
- Following an old seasonal target without checking eligibility: exclusive weapons and awakening have specific conditions in the guide, and awakening targets are tied to Season 6 coverage. Confirm the live requirement.
- Upgrading without comparing the next effect: a resource can often be spent in several systems. Check what the next level, star, skill, or gear change actually provides for your squad before committing.
What is known—and what remains account-specific
The official game website is useful for confirming roster examples and their displayed roles and troop types. It does not provide a complete hero-upgrade guide or verify third-party shard costs, gear order, seasonal recommendations, or weapon unlock rules. A Reddit post in r/LastWarMobileGame titled “Who to make my first squad?” captures a common practical problem: a player can have plenty of Hero XP and still be uncertain where to invest it.
