You can make a convincing Overwatch skin concept without AI, tracing, paint-overs, collages, or borrowed finished artwork. Start with a written design brief, generate many small silhouettes from your own observations, develop one idea in layers, and present it as a readable character sheet. Keep dated sketches and editable files so the work shows your process. Label the result as fan art and check Blizzard’s current legal and fan-submission terms before sharing it commercially or sending it to the company.
Start with a design problem, not a picture
An original skin begins as a decision about what the redesign must solve. “Make a cool skin” is too vague to guide drawing. Choose one hero, one theme, and one story connection, then write constraints that you can test later.

Write a compact design brief
- Hero: Name the character and note the traits that must remain recognizable, such as body proportion, signature head shape, weapon profile, or movement silhouette.
- Theme: Define a visual vocabulary in a few words: for example, deep-sea salvage, ceremonial astronomer, or weathered alpine rescue. List shapes, materials, patterns, and symbols that belong to that vocabulary.
- Story hook: Give the costume a reason to exist in one sentence. A role, location, event, or personal history is more useful than a generic adjective such as “futuristic.”
- Silhouette change: Decide which large forms will change and which will stay. A broad shoulder mantle, a long coat, a different helmet, or a large prop can communicate the theme before color is visible.
- Materials: Choose a short material list and explain where each appears. Metal, woven fabric, translucent polymer, leather, ceramic, and illuminated tubing produce different edges and highlights.
- Palette: Pick a dominant color, a supporting color, a small accent, and a neutral. Note where the existing hero’s visual identity is preserved and where contrast is intentionally changed.
- Gameplay readability: State how allies and opponents will still identify the hero, weapon, team color, hitbox, and important effects during a fast match.
Keep the brief to roughly half a page. If a design choice cannot be explained by the brief, postpone it rather than decorating the drawing at random.

Observe Overwatch without collecting art to copy
You need enough observation to preserve the hero’s identity, but observation is not a license to reproduce another artist’s image. Look at official character information and the game only to record broad facts in your own words: the hero’s body shape, combat role, recurring materials, color relationships, weapon function, and animation needs.

Make an observation sheet
Write notes such as “the weapon is read as a large horizontal shape when held” or “the face remains visible beneath a high collar.” Avoid saving a gallery of finished fan skins as a visual template. Your notes should describe design relationships, not provide a tracing target.
Use references you are allowed to use
Your own photographs, life drawings, and photographs or models whose licenses permit reuse can supply anatomy, folds, hardware, lighting, and surface information. Record the source and license for anything that informs the final sheet. Do not trace, paint over, collage, or image-to-image transform another artist’s image. Do not feed an artist’s finished skin into an image generator and then claim the output as an independent drawing.
A reference can answer a narrow question—how a climbing harness sits on a torso, how frost accumulates on fabric, or how a lantern throws light—without dictating the costume’s final shape. Redraw the observation from your own construction and combine it with your brief.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsGenerate originality through thumbnail iteration
Originality is easier to see when you make alternatives before rendering details. Produce eight to twelve small black-and-white silhouettes. Work quickly enough that you cannot polish one idea prematurely.

Vary the largest shapes first
- Block the hero as a simple mass with no internal detail.
- Change the proportion of the head, shoulders, torso, and legs between thumbnails.
- Test different headwear: exposed face, hood, mask, crest, visor, or halo-like equipment.
- Move one dominant prop or weapon so its resting and action positions remain legible.
- Try both compact and elongated costume rhythms. A tall vertical shape communicates differently from a wide horizontal one.
- Reserve small symbols, seams, and accessories for later; they cannot rescue a weak silhouette.
View the thumbnails at the size of a social-media preview or a small game-selection icon. Squint or blur your eyes. The selected option should read at a distance and still identify the hero without color or texture.
Choose with explicit criteria
Score each candidate rather than choosing the one with the most detail. A five-point scale is sufficient for the following criteria:
| Criterion | Question to ask | What a strong result shows |
|---|---|---|
| Silhouette readability | Does the design read as a distinct figure in black and white? | Large forms remain clear at thumbnail size. |
| Hero identity | Would a player recognize the hero before seeing the title? | Signature proportion, pose, weapon, or face cues survive the redesign. |
| Thematic coherence | Do shapes, materials, colors, and props support the same story? | No unrelated ornament competes with the central theme. |
| Originality of forms | Are the major shapes and material combinations your own? | The concept is not a rearrangement of a known skin or another artist’s composition. |
| Implementation feasibility | Could the costume, weapon, and effects be reskinned without breaking play? | Moving parts, visibility, and effect colors have practical solutions. |
| Presentation clarity | Can another person understand the idea from one sheet? | Views, callouts, palette, and pitch explain the design without a long verbal explanation. |
Keep the rejected thumbnails. They demonstrate that the final result came from exploration rather than a copied starting image.
Develop the chosen concept in layers
Once one thumbnail wins, build it from general structure to specific information. A three-quarter view is usually the most efficient primary image because it shows depth while preserving the silhouette. Add front and side views when construction or proportions would otherwise be ambiguous.

Construct the body and costume
- Set a neutral pose. Use a pose that exposes the costume. Save an action pose for a secondary sketch so the clothing does not hide its construction.
- Block the anatomy and equipment. Establish the hero’s proportions, weapon placement, and major masses before drawing seams or surface patterns.
- Separate layers by function. Keep roughs, line work, flats, shadows, effects, notes, and background on clearly named layers. This makes revisions and proof of authorship easier.
- Define construction. Show where plates overlap, how fabric is fastened, where straps carry weight, and how the character can bend, reload, or use an ability.
- Apply a limited palette. Use the dominant, supporting, accent, and neutral colors from the brief. Reserve the brightest value for information that must be noticed during play.
- Design the weapon and props as part of the same system. Repeat a material or shape family, but keep the weapon’s function and outline unmistakable.
Plan for gameplay readability
A skin can be elaborate in a portfolio image and still fail in a match. Explain how the redesign preserves practical cues:
- Keep the hero’s outline distinguishable from nearby characters, especially at common camera distances.
- Do not cover a face, limb, or weapon silhouette that players use to identify an ability.
- Keep team-color areas and major ability effects high-contrast against likely environments.
- Use surface detail where it will not become visual noise during movement.
- Make animated elements plausible: a long coat needs a safe range of motion, and a glowing device needs a clear attachment and power source.
These are design explanations, not claims that Blizzard would implement the skin. No authoritative statistic establishes how often fan concepts are accepted or converted into in-game skins, so present feasibility as your reasoning rather than a promise.
Build a professional presentation sheet
The sheet should let a viewer understand the concept without opening your working file. Use a clear title such as “Hero — Theme,” then arrange the information in a consistent reading order.
Recommended Free Tools
Required elements
- Title: Identify the hero and theme without imitating a Blizzard logo or implying official status.
- One-paragraph pitch: Explain the story hook, the key visual change, and why the redesign still belongs to the hero.
- Primary view: Use a clean three-quarter or front view at the largest scale.
- Construction views: Add front, side, or back views when they clarify hidden forms.
- Callouts: Point to costume construction, materials, props, weapon changes, and any moving or illuminated parts.
- Palette strip: Show swatches with short labels such as “oxidized copper” or “signal cyan,” not unexplained color codes alone.
- VFX notes: Describe optional changes to trails, glows, impact shapes, or sound concepts while making clear that these are proposals.
- Authorship note: Mark the page as fan art and distinguish your original contribution from Blizzard-owned names, characters, logos, and screenshots.
Export and preserve the source
Export a high-resolution PNG or JPG for posting, checking that small callouts remain readable after normal web compression. Keep the layered source file, reference log, and dated thumbnails in a separate folder. Use unambiguous filenames such as hero_theme_sheet_v03.png and hero_theme_master_v03. Preserve earlier versions instead of overwriting them; a visible timeline helps establish which parts you created and when.

Materials and a practical file setup
You can complete the workflow traditionally, digitally, or by combining both. A basic traditional kit may include a sketchbook, pencils, fineliners, markers, and a scanner. A digital setup needs a drawing tablet or other input device and software that supports layers and high-resolution export. The specific brand of tool matters less than your ability to retain clean stages and revise the design.
Traditional-to-digital workflow
- Draw thumbnails and construction studies on paper, dating each page.
- Scan at a resolution high enough to preserve thin lines and small notes.
- Save the untouched scan, then create a working copy for cleanup and color.
- Keep the original paper and scan with the layered digital file.
Digital workflow
- Create a large canvas with separate folders for roughs, line work, color, effects, and presentation text.
- Duplicate the file before major changes so each milestone has a date and version number.
- Export a flattened review image and keep the editable master in its native format.
- Back up the project and reference notes in at least one separate location.
Share the concept without implying endorsement
Label the image “fan art” on the sheet or in the post. Credit any permitted reference material, and identify which drawings, costume decisions, text, and effects notes are your own contribution. Do not present the concept as an unreleased Blizzard product, use official logos as if they were your identity, or suggest that Blizzard approved the design.
What Blizzard’s published rules say
Blizzard’s Legal FAQ says downloaded Blizzard material is for “home, noncommercial and personal use only.” It also says that using game music, sound samples, or characters in original compositions is limited to “personal use and creative exploration.” Those statements are important boundaries for posts that include screenshots, game assets, music, or character material.

Policies can change, and a permission that applies to a personal post may not cover a print sale, commission package, paid download, crowdfunding campaign, or merchandise. Check the current Legal FAQ, trademark guidance, and any applicable user-generated-content policy immediately before a commercial use.
Sending a concept to Blizzard
Official Overwatch community guidance says, “Feel free to print out and physically mail us your creations, or send us your digital design via email.” A later community post repeats the fan-art route and lists [email protected]. Treat that route as an opportunity to share fan art, not as a submission promise or a request for confidential product feedback.
Prepare the package
- Export one high-resolution PNG or JPG with your title, pitch, views, callouts, palette, and fan-art label.
- Keep the editable source and process files, but send only what the current instructions request.
- Write a short, factual message identifying the hero, theme, and that the work is fan art.
- Do not include private personal information, unreleased game material, or attachments you do not have permission to distribute.
- Read the current Fan Art Program agreement before sending.
Understand the Fan Art Program terms
The Fan Art Submission terms define “Blizzard Property” broadly to include titles, characters, names, stories, artwork, designs, and related elements. They grant a limited license to create drawings, illustrations, or graphic representations based on Blizzard Property for the Fan Art Program. The submission terms also grant Blizzard a worldwide, royalty-free, perpetual license to use submitted licensed materials for business purposes.
Quick wins for a faster PC:
Clear out junk files and repair common Windows errorsFree Scan →Scan for outdated or missing drivers - takes under a minuteDriver Scan →That license is materially broader than simply displaying a post in a fan-art gallery. Read the agreement’s current wording and decide whether you are comfortable granting those rights before submitting. Keep your own original files and documentation, and do not submit material that contains someone else’s copyrighted artwork or a reference you cannot license.
Commercial use needs a separate decision
Personal fan art and commercial exploitation are not the same activity. A print, paid commission, Patreon reward, marketplace listing, advertisement, or merchandise design can involve copyright, trademark, publicity, and platform rules beyond a personal post. Blizzard’s published guidance is generally framed around noncommercial use, while the Fan Art Program terms address a specific submission license. Neither should be treated as blanket permission for every business model.
If you intend to earn money, first separate your own original elements from Blizzard-owned names, characters, logos, screenshots, music, and other assets. Then review the current permissions or obtain professional legal advice for the exact use. Do not rely on a disclaimer to turn an otherwise commercial use into a personal one.
Common failure modes and fixes
| Problem | Why it weakens the concept | Fix |
|---|---|---|
| Starting from another artist’s finished skin | The design inherits someone else’s composition and surface decisions. | Return to written observations, make new thumbnails, and use only references you can reuse. |
| One polished thumbnail | You cannot compare silhouettes or show that the final form was developed. | Make eight to twelve black-and-white options before rendering. |
| Detail hiding a weak outline | Textures disappear at game distance and cannot communicate the theme. | Test the black silhouette and large value groups first. |
| Theme pasted onto the hero | Random ornaments do not explain a story or material system. | Link every major shape and material to the brief’s theme and story hook. |
| Weapon or effects become unreadable | Players may lose the hero’s combat identity in motion. | Preserve the functional outline, contrast, and recognizable ability cues. |
| Flattening the only file | Corrections, callouts, and authorship evidence become difficult. | Retain layered masters, dated exports, thumbnails, and reference notes. |
| Using official branding as your own | Viewers may reasonably infer endorsement or affiliation. | Use a neutral title, mark the work as fan art, and avoid Blizzard logos. |
| Assuming an email equals approval | Sending a concept does not guarantee a response or an in-game skin. | Read the submission terms and describe the work as an unsolicited fan concept. |
A final pre-publish checklist
- The brief names one hero, one theme, one story hook, and clear readability constraints.
- The design was developed from your observations and permitted references, not traced or image-transformed artwork.
- Eight to twelve thumbnails and dated iterations are saved.
- The selected sheet includes a title, pitch, views, callouts, palette, and optional VFX notes.
- The hero, weapon, team-color areas, and effects remain readable at a small size.
- A high-resolution PNG or JPG is exported, and the layered source is backed up.
- The page is labeled fan art and does not imply Blizzard endorsement.
- You have checked the current Legal FAQ, trademark guidance, and Fan Art Program terms for the way you plan to share it.
The strongest no-AI Overwatch skin concepts are not defined by avoiding a particular tool. They are defined by deliberate constraints, visible iteration, independent construction, and a presentation that respects both gameplay readability and Blizzard’s published rights.
