Their appeal to publishers is clear: a successful game can keep generating revenue through network services and add-on content. The catch is that a service needs continued operation and a returning audience, while a portfolio full of planned games is not proof that each one will find either.
Why publishers keep making live-service games
The business case is recurring revenue. Sony says network services and add-on content are important recurring revenue sources, and reported that its platform business accounted for over two-thirds of Game & Network Services segment sales in its 2025 corporate reporting. That figure describes Sony’s platform business—not the share earned by live-service games alone. Sony’s 2025 Corporate Report

A successful service can earn beyond its initial sale as players return and make additional purchases. That prospect gives publishers a reason to invest in games designed for continued engagement. It also means the business depends on more than launch-day sales: the service has to keep operating and give enough players a reason to stay.
Why live-service games are hard to sustain
A live service is an ongoing commitment, not just a game released once. The exact-title feature available through an unverified mirror describes ongoing bug fixes, updates, and content as work involved in bringing players back. That is a secondary-source characterization, not an industry-wide measurement; the mirror could not be independently verified, so it should not be treated as proof of a typical workload or outcome. There is also a competition problem: players already have established services demanding their attention. A new game needs to persuade people to make room for it and keep returning. Meanwhile, the publisher must continue supporting the service. This helps explain the tension behind the model: recurring revenue is attractive, but it depends on sustained performance rather than the initial release alone.
Is every live-service game failing?
No. Sony’s 2025 Corporate Report identified Helldivers 2, MLB The Show, Gran Turismo, and Destiny 2 as recurring live-service successes. Sony framed its wider strategy as keeping its single-player strengths while diversifying into live services and growing its franchises. Those examples show that the model can work; they do not establish how often it succeeds across the industry. Sony’s 2025 Corporate Report

Sony’s 2026 investor Q&A said, “Our live service games portfolio continues to deliver stable performance.” This is the company’s own assessment, and the statement does not define “stable performance” with a title-by-title metric. It is evidence that Sony describes its portfolio as steady, not independent proof that every game in it is thriving. Sony’s 2026 Game & Network Services Segment Small Meeting Q&A summary
Why a publisher’s plans and player totals need context
A release plan is not a result
Sony’s 2024 investor presentation listed several planned live-service releases, including Concord, Fairgames, MLB The Show, and Marathon. That slide documents the breadth of Sony’s ambition at that time. It does not establish the present status or eventual performance of every game listed. Sony’s 2024 investor presentation

Platform-wide audiences are not game audiences
Sony reported 124 million PlayStation players as of March 31, 2025, alongside more than 4,000 creators and more than 12,000 titles. In 2026, Sony described more than 125 million active users across its platform. These are platform-wide figures, not counts of live-service players or audiences for any one game. Sony’s reporting offers a concrete example of the strategy’s appeal, some company-identified successes, and the scale of its platform business. It cannot answer how profitable live-service games are across publishers or what proportion succeed. The available evidence also does not establish a category-wide failure rate, typical player retention, average development cost, or usual time to shutdown. A handful of closures or launches cannot supply those missing industry-wide measures.

So “a mess” is most useful as a criticism of the model’s tension: publishers seek recurring revenue, but each service must keep earning attention and justify continued support. That does not make every live-service game a failure; it makes the strategy a risky portfolio choice whose results depend on individual games, not just the size of the plan.
