Hermes Agent skills are on-demand procedural knowledge documents. A skill teaches Hermes how to complete a repeatable class of task by supplying ordered steps, tool usage, expected results, pitfalls, and verification checks; it is not a general-purpose memory store.

You can discover skills with /skills or hermes skills list, install optional skills with the skills commands, invoke an installed skill as a slash command, or create a focused SKILL.md of your own. Hermes loads the minimum necessary content in stages, while project trust, precedence, and security scanning determine which copy is safe and available.

What a Hermes skill is
A Hermes skill is a markdown-based procedure for a recurring task. It packages the method an agent should follow, the tools or commands it may need, the output to expect, common failure modes, and a way to verify that the work is complete. The official description calls skills “on-demand knowledge documents” for tasks ranging from generating ASCII art to managing pull requests.
The useful distinction is between procedural and factual knowledge:

For a game-development workflow, a skill might explain how to validate a mod package, prepare a release checklist, or triage a crash report. The document should teach one coherent workflow, not attempt to contain every possible development or gaming task.
A skill is therefore closer to a runbook than to a personality prompt. It should tell Hermes what to do with a particular input, in what order, and how to stop safely. It does not automatically grant access to a repository, account, secret, or external service. Those permissions and inputs still come from the session and the tools available to it.

Hermes uses progressive disclosure to control context size. It does not load every supporting document whenever a skill exists.
- Index: Hermes first reads a compact listing so it knows the skill name and what the skill does.
- Procedure: When the task matches, it loads the complete
SKILL.mdinstructions. - References on demand: It opens only the reference, template, script, or asset files needed for the current request.
This staged loading keeps long API references and examples out of the conversation until they are relevant. A well-written skill therefore keeps its main file focused and moves bulky material into supporting files.
Progressive loading also affects troubleshooting. A file sitting in a skill directory is not necessarily read on every invocation. Link to it from the relevant step and explain when it is needed. If a procedure depends on a script or template, name the path and describe the expected input and output so Hermes can select it at the right stage.
Find skills that are already available
Use either the chat interface or the command-line interface to inspect the current index.

- In Hermes chat, run
/skills. - In the CLI, run
hermes skills list. - To search by a term, use
/skills search <keyword>in chat orhermes skills search <keyword>in the CLI.
Search terms should describe the operation rather than a broad department. For example, searching for docker or kubernetes is more useful than searching for a general label such as “engineering.” The list also tells you which installed skills are exposed as slash commands.
Read the description returned by the index before invoking anything. A concise description is the skill’s discovery contract: it should make clear what inputs it expects and what kind of result it produces. If several skills have similar names, search first and use the declared name shown by Hermes rather than guessing a directory name.
Install an optional skill
Optional skills are installed from a source identifier. The installation command copies the skill into ~/.hermes/skills/. After indexing, the skill is available in the list and becomes a slash command automatically.
- From chat, run
/skills install <source>. - From the CLI, run

A newly opened session may be required before the skill is activated. Where immediate activation is supported, add the --now option to the installation command. If the skill is visible in the index but a current conversation cannot invoke it, start a new Hermes session before troubleshooting further.

Invoke an installed skill
Every installed skill is automatically a slash command. The command name normally follows the skill’s declared name. Supply the actual task after the command so Hermes can apply the procedure to a concrete request.
/github-pr-workflow Create a pull request for the authentication refactorYou can also ask Hermes in natural language to use a named skill. Natural-language requests can trigger a skill through Hermes’s skill_view mechanism when the request is relevant. A slash command is the deterministic choice when you want to select a particular procedure explicitly.
For a gaming workflow, an invocation could be phrased as a specific operation such as “use the mod-release skill to check this package and prepare its release notes.” The skill should define what files or tools it expects; do not assume that naming a skill grants it access to credentials or a repository it has not been given.

A precise request gives the procedure a usable starting point and makes its verification result easier to evaluate.
Configure a skill when it asks for settings
A skill can declare configuration values in its YAML frontmatter. When required values are missing, Hermes prompts for them and stores them below skills.config.*. This is appropriate for stable settings such as a repository identifier, an API endpoint, or a preferred output format.
Manage configuration from the CLI with:
hermes skills config <name>Inspect the resulting configuration tree with:
hermes config get skills.configKeep secrets and environment-specific values out of the procedure text whenever possible. A skill should describe which value it needs and how it is used, while configuration supplies the value at runtime. If a skill suddenly starts asking for a setting after an update, check its frontmatter and the stored skills.config entry rather than editing the procedure blindly.
Configuration belongs to the skill’s contract, so document defaults, accepted formats, and whether a value is required. Test a first-run session with the configuration absent and present; that confirms Hermes prompts correctly and then reuses the stored value instead of repeatedly interrupting the workflow.

Create a focused custom skill
If no installed skill covers your workflow, create a directory containing a SKILL.md. The file begins with YAML frontmatter. The required fields are name and description; version and Hermes-specific metadata are optional.

A skill that promises to handle “all of DevOps” is too broad to give reliable instructions; a procedure for deploying one kind of application or validating one release process is easier to trigger, maintain, and verify.
Recommended sections in the main file
- When to Use: State the task pattern that should activate the skill and the cases that are out of scope.
- Procedure: Give an ordered sequence, including exact commands, UI paths, or tool calls.
- Pitfalls: Name destructive actions, assumptions, and common failure conditions.
- Verification: Define the observable result that proves completion.
Write instructions for an agent that must act, not an essay about the subject. Use concrete inputs and expected outputs, and update the file whenever the underlying workflow changes.
Scope is especially important for automatic activation. “Prepare a release checklist for this game mod” is a useful trigger; “help with software” is not. State exclusions as well as inclusions when a nearby task could cause an unsafe match. For example, a packaging skill can cover validation and archiving while explicitly excluding publishing to a store.

Organize references, templates, scripts, and assets
A skill directory may contain optional subdirectories named references/, templates/, scripts/, and assets/. Use them to keep the main procedure short:
references/can hold API details, long command references, examples, or game-engine-specific notes.templates/can hold repeatable output forms such as a release checklist or bug report.scripts/can hold helper programs that the procedure explicitly tells Hermes when and how to run.assets/can hold supporting files needed by the workflow.
Progressive disclosure means these files are read only when the current task calls for them. Name files clearly and link to them from the relevant step in SKILL.md; otherwise an agent may not know that a reference exists.
Keep executable helpers narrowly scoped and state whether they are read-only or modify files. A procedure should identify required arguments, expected exit conditions, and what Hermes should report if a helper fails. Templates should specify which fields are mandatory so the verification step can detect an incomplete result.
Understand precedence and project trust
Hermes resolves skills in this order:
- Project skills
- Local skills in
~/.hermes/skills/ - Skills in
skills.create_dir - Skills from configured
external_dirs
A project copy can override a same-named local, profile, or bundled skill inside that repository. This allows a project to pin instructions for its own conventions, but it also means that the file closest to the project can change behavior without changing your global installation.
Project skills are not loaded automatically from arbitrary repositories. Hermes asks you to trust the project first, then scans its skills for dangerous prompt-injection patterns, credential-exfiltration instructions, and hidden-text techniques before indexing them. Treat a trust prompt as a security decision: inspect the repository and its skill files before accepting it, especially when the workflow can run commands or handle credentials.
When behavior differs between two directories, check precedence before rewriting either file. Compare the effective project copy with the local copy, note which one Hermes indexed, and make the authoritative location obvious to collaborators. Do not accept a trust request merely to make a missing command appear; review the repository and the skill content first.
Use bundles without confusing them with installation
A bundle groups several installed skills behind one YAML-defined slash command. Bundle files live in ~/.hermes/skill-bundles/. Invoking a bundle loads every skill it can resolve and may add a bundle-level instruction.
A bundle does not install missing skills. If a listed skill is absent, Hermes skips that skill. Install the underlying skills first, then verify that the bundle resolves all of its names. This separation lets one bundle describe a workflow while individual skills remain independently installable and updateable.
Use a bundle when a repeatable operation genuinely spans several procedures. Keep the bundle instruction limited to coordination; task-specific steps belong in the component skills. After changing a bundle, test both the complete bundle and each underlying command so a skipped member is visible rather than silently assumed to have run.
Compare Hermes skills with other agent systems
Names such as skill, plugin, recipe, or playbook are not interchangeable. When evaluating another agent’s equivalent, compare the operational details rather than the label:

Test a new or changed skill
Test in a fresh session so you are evaluating the indexed version rather than stale context.

- Save the directory and frontmatter.
- Start a new Hermes session, or use the installation option that activates immediately when appropriate.
- Invoke the slash command with a realistic request, including the files or parameters the procedure expects.
- Check that Hermes follows the ordered procedure, opens supporting files only when needed, and stops at the documented safety conditions.
- Confirm the verification section produces an observable pass or a useful failure report.
The CLI pattern for a smoke test is:

Troubleshoot skills that do not load or behave correctly
The skill is not listed
- Run
/skillsorhermes skills listto confirm the index. - If it was installed moments ago, start a new session or reinstall with
--nowwhere supported. - Check that the directory contains a valid
SKILL.mdand that its frontmatter includesnameanddescription. - For a project skill, confirm that the project has been trusted and passed the security scan.
The slash command is missing
- Search the index to learn the exact declared name; the command is based on the skill name, not necessarily the directory name you expected.
- Resolve duplicate names by checking precedence. A project copy can hide a local or bundled copy.
- Open a new session after installation or a rename so the command index is rebuilt.
The skill appears but does not perform the expected procedure
- Invoke it explicitly with the slash command and a concrete task.
- Check that the request matches the skill’s “When to Use” scope.
- Make sure required configuration exists under
skills.config.*. - Verify that referenced files are in the expected subdirectories and that the procedure names them.
A bundle skips part of its workflow
Inspect the bundle’s YAML and install every named skill separately. Missing entries are skipped rather than installed automatically.
The wrong instructions run
Look for a same-named project skill before changing the global copy. The documented order is project, local, skills.create_dir, then external directories. A project override can be intentional, but it explains why editing ~/.hermes/skills/ had no visible effect.
Maintain skills as workflows change
Procedural documents age when commands, APIs, repository layouts, or game tools change. Record a version when the skill has meaningful revisions, update examples and expected output together, and remove steps that no longer apply. Keep the trigger description specific so a broad request does not activate a procedure that cannot safely handle it.
Review security-sensitive instructions whenever a skill is copied between projects. A project override may be intentional, but it should be easy for collaborators to identify which procedure is authoritative and why.
Hermes can create, patch, write supporting files for, and delete skills through the skill_manage capability. Treat generated changes like code changes: inspect the diff, confirm frontmatter and paths, and run the smoke test before relying on the result. Where approval controls are enabled, review the proposed change before allowing it to become the active procedure.
Practical ways to apply skills in game projects
Hermes does not require a skill to be about games; the same mechanism works for any repeatable workflow. The following patterns show how to scope one for a video-game team without turning it into a vague assistant persona:
Mod packaging
Define the required folder layout, metadata checks, archive command, and a verification step that opens the built package in a clean test directory. Put engine-specific file rules in references/ so the main procedure stays short.

Specify which commit range to inspect, how to classify player-facing changes, and the output template. Require the skill to flag uncertain entries instead of inventing feature descriptions.
Bug-triage handoff
Document the fields a report must contain, the log locations to inspect, severity rules, and the final handoff format. A verification step can check that every required field is present before the report is filed.
