Why Square Enix Bet Big on Marvel’s Avengers—and What It Learned

Square Enix’s public statements show why Marvel’s Avengers was a major service-game bet—and what the company said after its early results disappointed.

Square Enix’s bet on Marvel’s Avengers combined a high-profile Marvel license with a costly Games as a Service ambition: an original campaign, co-op play, and years of planned content. The company later said the game’s initial sales fell below expectations and that its development costs and launch advertising weighed heavily on its HD Games results. The clearest account comes not from a retrievable VentureBeat interview, but from Square Enix’s own 2020 financial briefing and 2021 annual report.

What was Square Enix trying to build?

At E3 2019, Square Enix presented Marvel’s Avengers as more than a one-off superhero campaign. The plan paired an original story with cooperative play and continuing content, a structure that made the project an ambitious Games as a Service (GaaS) effort.

Crystal Dynamics Co-Studio Heads Scot Amos and Ron Rosenberg described the intended mix in the company’s January 14, 2020 announcement: “When we set out to bring you our vision for Marvel’s Avengers, we committed to delivering an original story-driven campaign, engaging co-op, and compelling content for years to come.” That is a statement of the project’s goals, not evidence that every planned element or ongoing-support expectation was ultimately fulfilled. Square Enix’s announcement also moved the planned release from May 15 to September 4, 2020.

What did Matsuda say about the game’s early results?

In Square Enix’s November 6, 2020 financial-results briefing, then-President and Representative Director Yosuke Matsuda said initial sales were below expectations. He also identified the game’s development-cost amortization and a major launch advertising campaign as significant factors in the HD Games segment’s results.

In response to an analyst’s question about the segment, Matsuda said: “Absent factors associated with ‘Marvel’s Avengers’ the sub-segment would have been in the black.” The statement refers to the HD Games sub-segment in that particular reporting context. It is not a standalone audited calculation of the game’s total or lifetime loss. The company’s briefing transcript includes the exchange; an analyst’s estimate discussed in the question should not be mistaken for a figure Matsuda confirmed.

What did Square Enix conclude about the GaaS approach?

In its 2021 annual report, Square Enix called Marvel’s Avengers an ambitious GaaS project and said it had not been as successful as desired. Matsuda framed the experience as a lesson in matching a game’s design to the people making it: “Nonetheless, taking on the GaaS model highlighted issues that we are likely to face in future game development efforts such as the need to select game designs that mesh with the unique attributes and tastes of our studios and development teams.” The annual report also links the project’s difficulties to unexpected challenges late in development, including the transition to working from home during the pandemic.

That reflection points to the central tension in the bet. A continuing service can support a game designed around repeated play and updates, but it also asks a studio to build and operate for that model. Square Enix’s own retrospective emphasized studio and team fit; its public statements do not quantify how much each design or production factor contributed to the outcome.
